When the business can't run without you
Every question lands on your desk. The job doesn't move until you've looked at it. You take a week off, and you spend it on the phone.
That isn't a work-ethic problem, and working more hours won't fix it. It's a structure problem. The business grew, but the way decisions get made didn't grow with it, so everything still runs through the one person who can see the whole picture. That's you.
What it looks like from the inside
- You delegated it six weeks ago. It's back on your desk.
- Growth made things harder, not easier: more volume, more chaos, not much more profit.
- Your best people wait for your answer instead of making the call.
- You know the business has to change before you can step back, sell it or hand it on, and you don't have the hour to think about how.
If two or more of those sound familiar, the problem is usually not your people. It's that nobody has ever been told, clearly, what they are allowed to decide.
What we work on
Find the real bottleneck
We map with you where decisions actually get stuck: the approvals, the handoffs, the questions only you can answer. Usually it's a handful of places, not dozens.
Move decisions off your desk
Who owns what, what they can decide without you, and what still needs you. Written down, agreed, and held to.
Make the handoff stick
A handoff fails when the work comes back and the owner takes it. We work on both sides of that: the person taking it on, and you letting go of it.
Build the rhythm that holds it
A short, standing meeting cycle where commitments get checked while they're still live, so follow-through stops depending on your memory.
How it runs
The work follows The Four Moves, in order: Clarity (who belongs and owns what), Alignment (one direction for the leadership team), Focus (turning goals into steps the team executes) and Momentum (habits that keep it running without you). Regular working sessions with you and your team, at a rhythm we agree on together, homework in between, and quick wins in the first 90 days.
What changes
For most owners the value shows up in one or more of three ways: revenue that was leaking from inconsistent execution comes back into the business; your team runs more of the business without you, which gives you your time back; and a business that runs without its owner is worth more when the day comes to sell or hand it on.
Who it's for
Owner-led manufacturing, construction and industrial businesses, and others like them, where the business has outgrown the way it's run and the owner is still the ceiling. Is my business the right size?
